Why Business Often Asks for the Wrong Solution
Why requirements often arrive as proposed fixes rather than root problems, and why the analyst’s core job is to test solution hypotheses before the team scales the wrong implementation.
One of the first patterns any analyst notices is this: business stakeholders almost never come with a problem in its pure form.
They usually come with a solution.
Not with a question like “What is actually broken here?”, but with a specific request: add a field, change a status, create a button, introduce notifications, build a new report, connect two systems, automate a step in the process. On the surface, all of this sounds reasonable. In fact, the request is often presented with such confidence that the team feels a natural urge to move straight into implementation.
This is usually where the first major mistake begins.
Because business rarely describes the problem itself. More often, it describes its own idea of how that problem should be solved. And those are not the same thing.
The difference may sound subtle in conversation. In practice, it can cost months of work, add unnecessary complexity to the system, and produce a very well-built feature that solves nothing important.
This is one of the more frustrating truths of product and system work: a team can do everything right — gather requirements carefully, align the scope, design the solution properly, implement it well, test it, release it — and still miss the real need completely. Not because the team worked badly, but because it accepted someone else’s proposed solution as if it were the original problem.
Business is not doing this maliciously. It is simply speaking from the layer of pain it can see most clearly.
If a manager asks for a new report, that does not necessarily mean a report is what they need. Maybe what is missing is visibility into the process. Maybe the data arrives too late. Maybe the current metrics are not useful for decision-making. Maybe the real issue is not reporting at all, but the fact that different teams interpret the same status in different ways.
If a user asks for a button, that does not automatically mean the system needs a button. Sometimes what they actually need is a shorter path through an awkward process. Sometimes they need access to an action that is currently hidden inside another workflow. Sometimes they need predictability. And sometimes the button is only being requested because the existing logic is so hard to understand that people have started inventing workarounds just to get things done.
Even when business asks for automation, that is not always a request for automation. Very often, it is simply a signal that someone is tired of manually compensating for a messy process.
The issue is not that business stakeholders “do not know how to write requirements.” That would be too simple — and too arrogant. The real issue is that people naturally describe a situation from the layer closest to them, the one they understand best. Business sees operational symptoms. Users feel friction in the interface. Managers see delivery delays. Executives see a lack of control. But none of these perspectives, on their own, is enough to explain where the actual problem begins.
That is why analysis does not start when someone states a request. It starts when the team stops taking that request literally.
This is probably one of the most underrated parts of an analyst’s role. It is not just about writing things down neatly. Not just about turning requests into documentation. Not just about translating business language into technical language. All of that matters, but it comes later.
The first job is to test whether the proposed solution is actually connected to the real source of pain.
Very often, it is not.
Business may ask to reduce the number of steps in a process when the real issue is unclear transition rules between stages. It may request a new reference entity when the system already has too many overlapping concepts. It may push for an integration when the real problem is poor data quality at the point of entry. It may trigger an entire development effort around a symptom that is really just a side effect of a deeper failure elsewhere.
This creates one of the most dangerous dynamics in delivery work: the earlier the misunderstanding happens, the more professionally the team can build the wrong thing.
In strong teams, this is especially risky. When engineering is mature, delivery is efficient, architecture is solid, and the team is used to moving fast, the temptation to accept the request at face value becomes even stronger. Everything feels under control. But if nobody stops to ask a few difficult questions at the beginning, all that efficiency starts producing not clarity, but complexity.
In that sense, a good analyst is not there only to speed things up. Sometimes the real value is in slowing things down at the right moment.
To ask: why is this considered a problem in the first place? Who is experiencing it directly? How are people dealing with it today? What happens if nothing changes? What would actually count as an improvement? Why is this particular solution being proposed? What other explanations might exist?
These questions rarely look impressive. They do not create the appearance of rapid progress. But very often, they are exactly what separates a useful change from an expensive illusion of usefulness.
The real difficulty in analysis is rarely about diagrams, notations, or frameworks. It is much harder to resist premature certainty. Much harder not to agree too quickly with the first answer that sounds plausible. Much harder not to confuse a confidently expressed request with a correctly understood cause.
Because what the stakeholder usually brings to the team is not a task. It is a hypothesis.
Sometimes a good one. Sometimes a shallow one. Sometimes a very accurate one. Sometimes a dangerously convincing one. But still a hypothesis.
And this is exactly where analytical work begins: not in serving that hypothesis automatically, but in testing whether it survives contact with reality.
Good analysis often looks like polite resistance to the obvious.
Not resistance for its own sake. Not intellectual posturing. Just the ability to avoid confusing a request for change with a real understanding of what change is actually needed.
That distinction matters. Because business almost always evaluates the situation from within its own operational logic. An analyst becomes valuable precisely where that logic is no longer enough — where multiple perspectives need to be combined, where relationships between process, data, roles, constraints, and consequences need to be understood, where the same visible pain may have several different causes, and where a simple interface fix may be hiding a deeper systemic issue.
That is why strong analysis rarely begins with the question “What should we build?”.
Too often, that is already the second question.
The first one is usually something else:
What problem are people really trying to solve with this request — and does the proposed solution actually lead where they think it does?
At first glance, that may seem like a small distinction.
In practice, it is often the difference between a project that delivered a new feature and a project that genuinely improved the system.
